I ensure teams build what’s needed, not just what’s possible. This means returning to “what does success look like?” at every decision point—when project pressures mount, when technically impressive alternatives emerge, when scope threatens to creep.
I’ve applied this discipline advising 170+ scientists, preventing wasted effort on experiments that couldn’t answer their core questions.

The Core Principle
Design is about exclusion, not inclusion.
The best solutions carefully exclude unnecessary complexity while focusing resources on what actually matters.
Most teams define success criteria once at the start, then get distracted by what’s technically impressive.
I return to “what does success look like?” at every decision point—keeping teams anchored to outcomes throughout implementation.
The Four-Step Framework
1. Define What Success Looks Like
Not vague aspirations—specific, measurable outcomes.
- Bad: “Improve user experience”
- Good: “Reduce time-to-insight from 3 days to 3 hours for the target user workflow”
2. Translate to Quantifiable Metrics
Turn descriptive language into measurable analytical metrics.
- “Better performance” → What metrics? Latency? Throughput? Under what conditions?
- “Improved quality” → Measured how? What’s the threshold for success?
- “Enhanced capabilities” → Which specific capabilities? What do they enable?
3. Work Backward to Requirements
Given those metrics, what’s actually required?
This reverse-thinking approach often reveals you don’t need the cutting-edge solution you were considering—a simpler approach suffices.
Example from microscopy research:
- Hypothesis: Mitochondrial sphericity increases before mtDNA externalization during apoptosis
- Metrics identified: Sphericity measurements, volumetric tracking over time, two-color acquisition
- Working backward revealed requirements:
- High-speed volumetric imaging (50 slices every 10 seconds for 50 minutes)
- Near-isotropic resolution to measure 3D sphericity accurately
- Gentle illumination to avoid phototoxicity artifacts
- Result: Lattice lightsheet microscopy chosen over alternatives; brighter fluorophores selected (mNeonGreen vs. EGFP) to further reduce light exposure
Working backward prevents over-engineering. When considering expensive super-resolution microscopy, ask: “Does this serve our temporal resolution requirement? Or would standard confocal at higher frame rate suffice?“
4. Return to This Question Continuously
This is where discipline separates good teams from great ones.
Not a one-time planning exercise—a continuous practice:
- During standups: “How does today’s work serve our success criteria?”
- In code reviews: “Does this implementation optimize for our success metrics?”
- When new capabilities emerge: “Our ML framework now supports attention mechanisms—does this improve our accuracy metric enough to justify the 50ms latency hit?”
- When scope creep tempts: “Is video processing required for success as originally defined? Or should we ship the promised image processing first?”
When project pressures mount, when technically impressive alternatives emerge, when scope threatens to creep—return to: “What does success look like? Does this serve that goal?”
The discipline is returning to this question when it’s hardest—when deadlines loom, when impressive alternatives tempt, when stakeholders request additions. This continuous anchoring ensures every dollar and hour serves the mission.
Why This Discipline Matters
The Common Failure Mode
Most teams:
- Define success criteria upfront (✓)
- Start building
- Get excited by technically impressive capabilities
- Add features that seem valuable
- Lose focus on original success criteria
- Ship something that works but doesn’t solve the problem
Without outcome-driven discipline:
- Teams build impressive systems that don’t answer the business question
- Resources wasted on capabilities that look good but aren’t needed
- Projects deliver late because scope crept beyond requirements
- Solutions fail in production because they optimized for the wrong metrics
With outcome-driven discipline:
- Every decision anchored to success criteria
- Resources focused on what actually matters
- Scope controlled by continuous reference to outcomes
- Solutions work because they were designed for the actual problem
This discipline ensures every dollar and hour serves the mission.
Real-World Examples
Research Environment
The challenge: Biologist wants to “study protein dynamics during cell division”
Outcome-driven translation:
- What does success look like? → “Measure whether Protein X redistributes within 5 minutes of mitosis onset”
- What metrics? → Spatial correlation coefficient between Protein X and mitotic markers, measured every 30 seconds
- Working backward: → Requires 30-second temporal resolution, dual-channel imaging, segmentation accuracy >85%
- Continuous check: When considering fancy super-resolution microscopy, ask: “Does this serve the temporal resolution requirement? Or would standard confocal at higher frame rate suffice?”
Result: Built exactly what’s needed. Avoided expensive super-resolution system that would have provided spatial detail at the cost of temporal resolution—solving the wrong problem beautifully.
Startup Product Development
The challenge: Product team wants to “improve diagnostic accuracy”
Outcome-driven translation:
- What does success look like? → “Reduce false negative rate from 15% to <5% on validation set while maintaining specificity >95%”
- What metrics? → Sensitivity, specificity, ROC-AUC on held-out validation data
- Working backward: → Requires better feature extraction OR more training data OR domain-informed priors
- Continuous check: When considering ensemble of 10 ML models, ask: “Does this achieve the sensitivity target? Or would physics-informed single model with better features suffice and be more maintainable?”
Result: Delivered simpler, more maintainable solution that hit metrics. Avoided complex ensemble that would have been impressive but harder to debug and deploy.
HPC Consulting
The challenge: Client wants to “optimize their compute infrastructure”
Outcome-driven translation:
- What does success look like? → “Run current analysis workload in 4 hours instead of 24 hours, within existing budget”
- What metrics? → Wall-clock time for standard benchmark, cost per run
- Working backward: → Requires 6x speedup—achievable through better parallelization OR upgraded hardware OR algorithmic optimization
- Continuous check: When considering GPU cluster upgrade, ask: “Does this achieve the 6x speedup? Or would better CPU parallelization with existing hardware suffice?”
Result: Achieved 8x speedup through algorithmic optimization and better parallelization—no hardware upgrade needed. Saved client $200K while exceeding performance goal.
When Teams Lose Discipline
The Trap of Technical Capabilities
The scenario:
- Team discovers new capability: “Our ML framework supports attention mechanisms now!”
- Excitement: “We should add attention layers to our model!”
- Reality: Original success criteria was latency <100ms. Attention layers add 50ms.
Outcome-driven discipline asks: “Does attention improve the success metric (accuracy) enough to justify the latency hit? What’s the tradeoff?”
Often the answer is no—the capability is impressive but doesn’t serve the goal.
The Trap of Scope Creep
The scenario:
- Original goal: Process images in real-time
- Mid-project: “While we’re at it, let’s also support video!”
- Reality: Video processing wasn’t in success criteria. Now timeline doubles.
Outcome-driven discipline asks: “Is video processing required for success as originally defined? Or is this scope creep?”
If video isn’t needed for success, defer it. Ship what was promised first.
The Trap of Premature Optimization
The scenario:
- Team spends weeks optimizing rarely-used code path
- Justification: “It’s technically impressive and shows we care about performance!”
- Reality: Success criteria focused on common-case performance. Rare-case optimization doesn’t move the needle.
Outcome-driven discipline asks: “Does optimizing this code path improve the success metrics? Or are we optimizing what’s easy instead of what matters?”
Focus resources on optimizations that serve the actual goal.

When someone proposes something impressive: “That’s technically impressive. Does it serve our success criteria better than simpler alternatives?”
